Project Overview
As part of the Bellrock Group, The Jordon Group is working with Motor Fuel Group on an ongoing, large-scale, multi-site programme to improve refrigeration and HVAC performance across more than 1,000 live forecourt sites.
This is not about deploying technology everywhere overnight. It is about building a scalable, retrofit-first model that works in day-to-day operations, supported by remote monitoring and informed engineering judgement.
The Challenge
Across a large and operationally diverse estate, Motor Fuel Group faced a number of interlinked challenges.
These included:
- A diverse refrigeration and HVAC estate with assets at different lifecycle stages
- High energy consumption and inconsistency between sites
- Rising operating and maintenance costs
- Reactive maintenance driven by faults rather than insight, including refrigerant leaks
At this scale, small inefficiencies multiplied quickly. However, targeted improvements also had the potential to deliver meaningful environmental and commercial impact.
Objectives
The programme was designed to:
- Reduce energy use and associated carbon emissions
- Prioritise retrofit to avoid unnecessary replacement and embodied carbon
- Improve consistency of performance across the estate
- Introduce remote monitoring to support proactive optimisation
- Deliver upgrades with minimal disruption to live trading
The Jordon Approach
The programme is built on a retrofit-first approach. At the same time, remote monitoring is introduced progressively across live sites.
Rather than deploying new technology everywhere, monitoring is used as a decision-making tool. It provides insight, highlights issues early and helps engineers prioritise action. Crucially, this is based on how sites actually operate day-to-day.
Key elements of the approach include:
- Retrofit refrigeration doors and cabinet upgrades
- High-efficiency replacements only where lifecycle analysis justified intervention
- Inverter-driven HVAC systems to respond efficiently to variable demand
- Remote refrigeration monitoring to track performance and identify issues early
- Energy monitoring at selected pilot forecourts to inform wider rollout decisions
- Phased, out-of-hours installations to maintain trading continuity
This is not about dashboards or technology for its own sake. Instead, it is about insight, early intervention and knowing when to act.
Measurable Environmental Impact
The programme is already delivering measurable operational and environmental benefits.
As a result:
- Over 200 sites are now live with refrigeration monitoring
- Pilot forecourts are providing detailed energy performance data
- Improved energy efficiency across monitored assets, supporting lower associated environmental impact
- Temperature stability has improved, helping to reduce food-to-go waste
- Reactive call-outs have reduced through earlier issue identification and predictive maintenance
All works are delivered in line with recognised industry standards. These include F-Gas, Refcom Elite, ISO 9001 and Constructionline Gold.
Implementation and Collaboration
Delivering improvements at this scale relies on coordination, consistency and close collaboration.
For this reason, the programme includes:
- Site-by-site audits to prioritise the right interventions
- Close collaboration with the MFG team and supply partners
- Standardised specifications across refrigeration and HVAC
- Out-of-hours works to minimise disruption to trading
- Engineers trained in retrofit-first delivery and monitoring-led optimisation
As a result, the model works across diverse sites without adding operational burden.
Scalability and Longevity
This approach creates a replicable blueprint for large forecourt and retail estates.
